Most CEOs today say they want transformation.

But few ever touch the one factor that actually makes change stick:
how work is designed and how culture is lived—every single day.

In my recent episode of The World Class Leaders Show, I sat down with Lynda Gratton—global thought leader, professor at London Business School, and bestselling author of Redesigning Work.

She’s advised Fortune 100 CEOs, governments, and global institutions. And what she shared in our conversation is something every CEO needs to hear: policies don’t drive performance—clarity, structure, and culture do.

Here are the key takeaways:

1/ Stop debating hybrid. Start redesigning the work.

Many CEOs are stuck in the wrong conversation:
Should teams be in the office 2 days or 3? Should flexibility be a perk or a standard?

Lynda argues that this is completely missing the point.

“Start by breaking each role into the actual tasks,” she said.
“Ask: Which tasks require collaboration? Which need focus? Which are best asynchronous?”

When you understand the nature of the work, you stop guessing—and start designing workflows, rhythms, and locations that actually support productivity.

This approach removes arbitrary mandates and replaces them with purpose-built flexibility.

2/ Culture lives in the work— not in posters or values statements.

Many CEOs roll out cultural “initiatives” while keeping the same rigid org charts, outdated meetings, and unclear roles.

But culture isn’t built through campaigns—it’s built through daily experience.

“If you want a collaborative culture, design roles and interactions that demand collaboration,” Lynda explained.
“If you want innovation, protect time and space for people to experiment.”

In short: You don’t create culture through intention. You create it through design.

3/ Clarity is your most undervalued leadership tool.

Lynda put it plainly:

“When someone joins your company, they need to know what’s expected of them—and what they can expect from you.”

In environments where leaders talk about transformation but never explain the deal, performance suffers.

Employees operate in ambiguity. Trust erodes quietly.

Great CEOs define success in specific terms:
↠ What does “good” look like?
↠ What are the non-negotiables?
↠ What freedom or flexibility comes with results?

And most importantly—they stick to the deal.

4/ Don’t just build or buy talent. Borrow and bridge it.

One of Lynda’s most powerful frameworks is what she calls the “4 Bs” of talent strategy:

Build: Train internal people with future-fit skills.
Buy: Recruit external talent where needed.
Borrow: Bring in freelancers and consultants who can inject fresh capability and knowledge fast.
Bridge: Move internal talent across roles to grow skills, broaden perspective, and retain knowledge.

Borrowing and bridging are often overlooked, but they are cultural accelerators. They drive movement, adaptability, and engagement—without constant hiring churn.

5/ Show up as a leader, not a superhero.

Lynda has worked with CEOs for decades. The best leaders today, she said, are not afraid to talk about balance, wellbeing, or even their own learning routines.

They don’t lead with fear.

They lead with authenticity, clarity, and openness.

Because when people see a CEO who is real—not robotic—they trust the vision more deeply.

Final Thought

You can’t lead transformation from a distance.

To truly change how your company performs, you must redesign how people work, how they connect, and how they grow.

That starts with:

✅ Clear expectations
✅ Thoughtful work design
✅ Smarter talent strategies
✅ And the courage to be human

As Lynda said, “Culture is not about posters or perks. It’s about experience. And the CEO sets that in motion.”
